AI opportunity maps often become too generic to be useful. “Automate customer service” or “improve forecasting” can apply to almost any organization, which is exactly why they do not tell a leadership team where to start.
A better approach is to walk the value chain. Look at the moments where information becomes a decision, where a handoff creates delay, where uncertainty creates cost, and where better prediction would change the next action.
Five lenses for an industry opportunity scan
- Demand and customer experience. Where could better sensing, response, or personalization improve the customer moment?
- Planning and scheduling. Which choices depend on fragmented information or constantly changing conditions?
- Execution and productivity. Where do people repeat work, search for answers, or coordinate across too many systems?
- Quality, safety, and risk. Where could earlier signals reduce defects, incidents, claims, or rework?
- Resilience and working capital. Where would better visibility change inventory, capacity, supplier, or network decisions?
The lenses are intentionally broad. Their purpose is to open the right conversation before a team jumps to a solution.
Context changes the value equation
The same AI capability can create very different value in different industries. A demand signal may change crew planning in construction, replenishment in manufacturing, routing in fleet operations, or capacity commitments in logistics. The technology may look similar; the decision, constraints, and economics are not.
That is why an industry conversation should include the people who understand the work in detail. They know where exceptions occur, which data is trusted, which handoffs are fragile, and what a “better” decision actually means in practice.
The highest-value AI opportunity is usually close to a decision the business already cares about.
Prioritize the moments that compound
Look for opportunities that improve more than one downstream activity. Better field information can improve scheduling, customer communication, billing, and lessons learned. Better supplier visibility can change planning, purchasing, production, and risk management.
Prioritize the moments where a small improvement creates a better signal for the next decision. Those opportunities build momentum because value compounds across the chain.
Make the scan concrete
For each opportunity, write down the current decision, the information used, the delay or uncertainty, the person accountable, and the result that would justify continuing. Then compare the opportunities by business value, feasibility, adoption readiness, and risk.
Industry context is not a constraint on AI strategy. It is what makes the strategy specific enough to act on.
